Values That Never Say No

In short — Most “values” — on office walls, in party charters, in mission statements — are pleasant leanings that would forbid no real decision, so they guide none. Test any of them with one question: name one decision this would have forbidden. The answer to hollow values isn’t better words; it’s rooms that make the test unavoidable — which is where this series is going.

Somewhere in the building where you work there is probably a wall. On the wall are some words. Integrity. Excellence. Respect. Innovation. Nobody can tell you the last time one of them changed a decision, and nobody expects them to. They are there the way a pot plant is there — to soften the room.

Here is a test you can run on any of them, and on any group that hands you a list of what it stands for. It takes one question:

Name one decision this value would have forbidden.

If nothing comes to mind — if the value would have waved through every choice the organisation actually made — then it is not doing the work a value is meant to do. It is decoration. A real value is a thing you can bump into. It rules something out. It costs you something you would otherwise have taken. If it never says no, it was never really a value; it was a mood.

The test bites almost everywhere

Try it on the wall at work. Excellence — name the tender you turned down because it wasn’t excellent enough. Respect — name the profitable client you dropped because respect required it. Usually the room goes quiet, and the quiet is the answer.

Try it on a government department’s values statement — most have one now, four or five warm words under a fern. We value transparency. Name the awkward report they published because transparency forbade burying it, when burying it would have been the easy road. We value people. Name the restructure they didn’t do. The words are sincere. They just don’t forbid anything, so they can’t guide anything either.

And try it on the place it matters most — the parties that ask for your vote. Open the founding document of almost any of them, here or anywhere in the West, and you find the same thing: four or five fine nouns, and not a single vote you could predict from them. Often the words in the charter aren’t even the words on the campaign shopfront — the vocabulary is that interchangeable. And when the pressure comes on, they all make the identical move: assert the values, never define them — because to define a value is to name what you would give up for it, and naming what you would give up loses you a voter, a donor, a customer. So the words stay soft on purpose. The softness is the strategy.

This isn’t a failure of character, or of any one party. It’s a failure of a word — the same word, doing the same too-little work, everywhere it is used.

Now run the test on us

A test you only point at other people is a weapon. Pointed at yourself, it’s an instrument. So here is the same question turned on the four values this platform runs on — sovereignty, safety, authenticity, accessibility — with the answers, including the one that stings.

Sovereignty. Name a decision it forbade. Easy: no US-owned cloud in the platform, anywhere. That rules out the cheap, obvious, everyone-uses-it options — Google, AWS, the lot — and it costs real money and real convenience every month. A value that expensive is a value.

Safety. Name a decision it forbade. The software that rehearses a citizens’ assembly is not allowed to make the decision — a machine can draft, argue, summarise, but a human hand has to make the actual result — in code — or it doesn’t happen. That refusal is written into the system, not the brochure.

Authenticity. Name a decision it forbade. This one: the piece you are reading will later describe a working tool, and it will carry its limits in the body — the tool is switched off in production, its seal can’t yet be checked by a stranger, its participants are stand-ins, not real people. Authenticity forbids hiding that. It costs the pitch its shine. That’s the point.

Accessibility. Name a decision it forbade. And here it strains. It forbids ugly, illegible, jargon-walled design; this whole series is one long attempt to obey it. But ask me for the specific project we killed on accessibility grounds and the answer is thinner than the other three. It’s more aspiration than constraint right now. Naming that is the test working. Three of our four say no clearly; one is still learning to.

That’s the difference between a values wall and a value. Not sincerity — everyone is sincere. Whether it forbids anything.

Why the words go soft

The word “value” quietly does three jobs at once, and the muddle is what lets it drift.1

The nouns on almost every values statement you will ever read — a party’s, a company’s, a department’s — are all job #1: leanings. A leaning forbids nothing: you can lean towards fairness and still do anything.

The old philosophers’ line for it: a value’s meaning is its use — what it stops you doing in a real situation, not the dictionary entry.2 A value with no situation where it says no is already dead. The plaque is just the headstone.

This is fixable

None of this is a counsel of despair, and the series it opens is not a complaint. Values that say no can be written — you write them by naming, in advance, what you would refuse and what it would cost you. And better than any wall of words: you can build rooms, and tools, that force the test on every decision — that make a group say out loud what it would protect, what it would trade, and what harm it flatly won’t accept. That’s where this is going. Those rooms exist, in early, unfinished form, and later pieces will show you one with its seams visible.

If they can’t, you already know what the value is for. It’s for the wall.
